  • Effective Standups around Kanban Board

    You can hear here and there that Kanban scales up pretty well. Actually one of Scrum issues, and I believe one that isn’t addressed neatly, is what to do in projects that take more people than a single Scrum team can accommodate. Definitely one thing which is surfaced pretty soon as Scrum team grows is standup meetings.

    As you go with three standard questions through growing team it naturally takes more and more time. Soon it can be a problem to fit into short time-box you have for such meetings.

    When team are adopting Kanban they usually leave standup unchanged. However it means that, at some point, they face the same issue as Scrum teams do – 15 minutes is not enough anymore.

    Recently Jorn Hunskaar shared such story on his blog. It prompted me to combine a bunch of ideas into a single answer that can be a guide how to improve standups organized around Kanban board. I left a lengthy comment on Jorn’s blog although I believe it is worth to share the idea here as well.

    Instead of running typical round-the-table with answers about what happened yesterday, what is going to happen today and what issues are there you may try to redesign the pattern you follow on standup.

    • First, go through all the blockers (if there are any). These are definitely your pain points at any given moment. It means that you definitely want to invest precious standup time on blockers. This is no-brainer.
    • Second, discuss expedite or emergency items (again, if there are any). This is top priority work from the perspective of the whole team. This is something you really need to get done even at cost of delaying other work. Again, something which is worth investing scarce resource into.
    • Third, go through items that hasn’t moved since last standup. These are items which may be risky. Maybe they weren’t supposed to move but in this case it would be a quickie – not much discussion needed. Otherwise it is worth to have a brief analysis what happened that prevented moving cards forward. By the way, it means that you should have some kind of mechanism to mark index cards which aren’t moving, which is usually tricky.
    • Fourth, go through everything else. One more guidance you can have is discussing items of one class of service after another in order of priorities. In other words you start with highest priority class of service (bugs, critical features or what have you) and discuss all items of this class of service. Then you move to another one. Well, at least this can work considering that you can tell which class of service is more important than other.

    One more rule would definitely be reasonable: within each of these groups you start from the right side of the board and go to the left. This shows that the closer an item is to being done the more you want to discuss it as you are closer to complete it, thus bring value to your users, clients and stakeholders.

    Now, up to this point there is little difference – you still go through every single work item which is on the board. There is different focus on issues and you may skip discussing obvious pieces of completed work but still, a lot of stuff to go through.

    However, given that you’ve just sorted topics to discuss by priority you can just use a simple trick and just finish discussion when the time of the meeting has elapsed, no matter if you were able to finish all the things. It likely means that you’ve covered all the items from first three groups, and definitely all of them from first two, and whatever leftovers you have are items which require least discussion or no discussion at all.

    It also means that on a good day you can cover all things, or more things than on worse day, but that’s perfectly OK. What you basically need is to ensure that most important stuff doesn’t go unmentioned.
    Going a step further means that you can skip a discussion over a specific groups or sub-groups of items, e.g. a specific class of service, when you see it doesn’t really add any value. If you aren’t sure try to cover it during standups and see what outcome you get. Then you can start experimenting with the plan of the meeting.

    Ideally, after some time, you will end up discussing only important stuff, say, blockers, expedited and stalled items and maybe others which are brought by any team member for an important reason and just skip regular work which needs no more attention than a silent confirmation that everything is perfectly fine.

  • Visual Management

    When I’m speaking at different events I usually keep evangelizing Kanban. Well, it’s sort of easy when you speak to an audience which is aware of this whole Kanbanish thingamajig. They may be even wrong when it comes to answer what Kanban really is but we still have a common starting point.

    The challenge starts when you try to ignite with the idea people, who not necessarily are aware of agile, lean, craftsmanship, whatsoever. Oh, maybe they even know something on the subject but they aren’t that much into it.

    Let me explain myself a bit more. If you go to a conference like Lean Kanban Central Europe (and you definitely should) you can safely assume people know the basics. On the other hand, when you go to a regular software development, let’s say Java, conference where you face folks who came there to see, well, Java stuff you can’t assume they’re all crazy about software craftsmanship, agile, lean or whatever is hot these days.

    So the question is: how do you reach these people with the stuff you believe in?

    In my case I work in the context of Kanban, so I started thinking what a gateway drug to Kanban is. My answer for this issue is…

    Visual Management

    I once wrote that visualization is my favorite part of Kanban. I also confessed that I started consciously using visualization apart from Kanban as a separate tool.

    And I want you to follow me on this path. I don’t set any pre-requisites. You may be a regular attendee on agile and lean conferences and know Kanban by heart. You can also be ignorant in terms of all that stuff and visual management should appeal to you as well.

    This is what you’ll see me advocating on occasions. OK, what is visual management? If you go with Wikipedia definition you will learn that…

    Visual control is a technique employed in many places where information is communicated by using visual signals instead of texts or other written instructions. The design is deliberate in allowing quick recognition of the information being communicated, in order to increase efficiency and clarity. These signals can be of many forms, from different colored clothing for different teams, to focusing measures upon the size of the problem and not the size of the activity, to kanban and heijunka boxes and many other diverse examples.

    In other words we use simple “visual signals,” which may be sticky notes, color pins or magnets, graphics, etc to share information among a group of people. How?

    I could have been describing how one can apply visual management in their team but let me do it in more visual way. Yesterday I had a session at ABB Dev Day, which was a very nice event addressed to developers. When I say “addressed to developers” I think that I have no freaking idea what I was doing there as my last code check-in is dated to 2003 or something. What more, my session was probably the only one which didn’t show or mention the code in any way. Now you understand the challenge I chose to face.

    I owe you a few words about the event itself. First of all, kudos for hosts for organizing high-quality free event. It reminds me good old times when local branch of Microsoft was organizing such events twice a year spreading the word about their technologies.

    Despite no one paid to be there the room was full until the very end. To be honest, it doesn’t come as a surprise really as sessions were interesting, even though they touched a surprisingly wide range of subjects. One thing I could complain about is networking, which didn’t work that well, but it’s always tricky on 1-day conference where there’s no evening event and everybody is in rush to come back home.

    From a perspective of a speaker I can’t say anything but I’m totally happy with how I was handled by hosts. In other words, if you have a chance to speak at the next ABB Dev Day, don’t hesitate even for a minute.

  • Communication: Quality versus Quantity

    I believe in transparency and openness. I believe a manager should share almost as much information as possible with their teams. I believe the manager should always explain their motives and drivers of decisions they make.

    In short I believe in much talking.

    Sometimes when a meeting is finished I don’t feel as if I convinced my interlocutor to a decision I make. That’s fair. That’s fair as long as I tried. This basically means a lot of talking.

    However, I learned a lesson today about talking much. After my lengthy tirade which I wanted to explain myself with I heard a response:

    “You should have said: ‘trust me’ in the first place instead of all that.”

    Ouch. That hurt. I mean why haven’t I thought about that? Yes, it is a simple message but a powerful one. The message which makes or breaks the relationship. After that you either live up to expectations or there’s no chance of building trust whatsoever. Yet, as long as you actually plan to do the former, it will yield better results.

    My lesson is: yes, transparency and openness are important but it doesn’t necessarily mean more words. At the end of the day it’s about communication quality, not quantity (if you can’t go with quality go with quantity though).

    And this is the lesson I’m thankful for.

    By the way: we often follow our emotions instead of facts. I don’t say it’s bad. It’s just something to remember when dealing with people.

  • Visualization: Don’t Get Attached to a Specific Tool

    If we are in Kanban world when we think visualization we see a Kanban board. We see a process mapped into columns with limits attached to them. We see sticky notes, which represent minimal marketable features. We see additional visuals which help to show priorities, blockers, people who are responsible for a task etc.

    We mentally substitute visualization with the Kanban board.

    To some point it works great. Well, after all it’s not without the reason that a Kanban board, or more generally a task board, became a tool of choice of so many teams.

    However, it was never written that one of few Kanban rules is using Kanban board. Please point me to such advice if I’m wrong. Anyway, the rule is about visualization and Kanban board is only one of possible means to this end.

    One of great lessons from Kanban Leadership Retreat was how many different approaches are possible in terms of visualizing work. Actually typical Kanban board looked kind of boring among that bunch of great folks as basically everyone had at least a couple of ideas how it can be done differently, depending on a specific situation of course.

    The message is: it doesn’t really matter how you visualize your work as long as you are successful at that. Task board or Kanban board is fine, and it usually is very intuitive to use by a team, but quite often there are better ways to do it.

    Consider a situation where you deal with a lot of small tasks. Do you really need to put each and every 5-minute-long tasks onto a post-it? Maybe there are more efficient ways to deal with them?

    On the other hand, what about tasks which last long months? As I’m playing with project portfolio level Kanban it is a very timely question for me.

    A classic form of the board, which I currently use, isn’t likely the best possible approach. I have at least a couple of ideas how to change it. And yes, now that you asked, I was totally inspired on Iceland event to improve my project portfolio Kanban board.

    Probably it won’t be a Kanban board as we know it any more. I will still use stickies and whiteboard but it’s not going to look like any other board I’ve had so far. And that’s the real lesson I got on Kanban Leadership Retreat.

    Don’t get attached to a specific tool. Kanban board is just a tool. Visualization is way, way more than that.

    It’s kind of funny to realize how we learn to treat some things as obvious, like having Kanban board as a part of introducing Kanban. Fortunately, at some point of time we just realize it’s only a tool and we should use it as long as it is useful. If it’s not it’s better to use another one.

  • Give Honesty a Try

    I use to say that you can’t lose being honest with me. There is no potential downside – only upside. I have no problems with critical opinions on me, others or the organization we’re part of. I don’t necessarily have to agree with these opinions but I want, and need, to know them. After all, if I don’t know you don’t like something odds are I won’t do anything to change it.

    I know there are different managers out there and openness and honesty don’t have to work equally well in each case. However, if you have to hide your opinions and play someone else to survive in a decent health in the organization then, well, I wouldn’t like to be a part of such company in the first place.

    For the sake of this argument consider you really can openly talk with your bosses about your problems and frustrations, if you have any. Will you just be honest like you’d be when describing the situation to your friend over a pint of beer?

    From my experience: many people are not.

    I don’t get it. Let’s say my decision pissed you off or you felt my opinion was unfair. We can sit down and discuss it through. I make mistakes. Everyone does. I change my mind when I face reasonable arguments. So please, challenge me. Challenge my opinions and my decisions.

    When your only reaction is venting in front of your colleagues then you do no good to me, to the company and, most importantly, to yourself. What are you trying to achieve that way? Is that what you believe works in the long run? I mean, really?

    If you choose being honest, be honest consequently. Being so only to some point is um… quite the opposite of being honest.

    I have one more advice: even if you don’t trust your manager give them a try. Maybe they won’t appreciate your open and straightforward attitude. In such case your situation will suck anyway so you don’t lose much. Fortunately, there are many managers who don’t work that way and you just can’t lose being honest with them.

    Like me, for example.

  • Visualize Everything

    One of Kanban rules is visualization. This is one I like the most since I just can’t sit at ease next the the clear whiteboard. I have that urge to grab a marker, a bunch of sticky notes and make the board a little less white.

    Anyway, visualization isn’t the concept unique for Kanban (what is after all?) and recently you probably hear about it very often. It was one of returning messages across this year’s ACE Conference and it was very similar at GOTO CopenhagenDave Thomas pointed it as one of key factors of successful teams. And then of course there was all-day long Kanban track which, as you may guess, was covering visualization over and over again.

    So the message is: visualize it! Show what you’re doing on the board. Make it visible for everyone in the team. Make it visible so everyone knows what’s happening. Make it visible so it’s hard to ignore that, especially when things go wrong.

    We are inevitably heading toward the question: what “it” is?

    Well, “it” is pretty much anything. Because it’s not just “visualize it” – it’s “visualize everything.”

    Stages of your process? Checked. Limits? Checked. Who does what? Checked. Blockers? Checked. Cycle time? Checked. Priority? Checked. Area or module of a project? Checked. Emergency state? Checked. And this is only the beginning. These are actually the most obvious examples. Add to your sticky notes any information a team will need. Put it on the board. Visualize it! It is a way of communication. And the one which isn’t intrusive.

    It may sound a bit counterintuitive but it works miracles. My recent playground is project portfolio level Kanban and the interesting observation I’ve made already is how the board helps me every time I need to plan new projects or make a tradeoff to respond to changing situation. It even tells me when I need more people faster than our budgeting software, which we typically use for this purpose.

    The reason is simple: visualization just works. So go, visualize everything!

  • Visualization Stupid!

    Kanban is a funny animal. I started my journey with Kanban treating is as a tool. Then I realized it is more of a vehicle which improves things around. Now, I extract some ideas standing behind the method and use them independently in different situations.

    Since Kanban is as easy as possible – I use to describe it as “three rules, one tool and simple mechanics” – there aren’t many ideas you could exploit, but there’s one which is especially appealing. A contest: which one am I thinking about?

    Yes, I know. I ruined everything with the title. What a dumbass I am. Anyway yes, visualization is the concept I like so much. Generally I’m known to be attracted by every whiteboard or flipchart around. If you see me sitting peacefully in a room with a completely clean whiteboard and set of markers you can bet I suffer. I’d love to write, draw, scribble and note on the board, so we all can see some reference to what we are talking about or how others may understand what we’re talking about.

    Feel free to laugh at me because of this. It doesn’t happen without a reason. I learned how much value simple visualization can bring. I’m sure there’s some psychological gibberish which shows how our brains deal better when we can refer to a huge visual brutally presenting the core of the issue, but I don’t really care.

    I use visualization because I know it helps me. It helps to me to organize presentation, like the one I’m preparing for ACE Conference. It helps me understand the problem, like learning how many quality engineers we do need at the moment. It helps me to express my thoughts, like when we’re discussing performance appraisals.

    Next time, when you have some problem, try to draw it on the whiteboard or flipchart. I mean really. No matter what the problem is or how you choose to visualize it. It would help you to understand and chances are good you’ll find a clue how to solve it.

  • One Measure to Appraise Them All

    Once your organization start talking about performance reviews you usually hear about some formal system with the same structure for everyone involved. That doesn’t really sound like a good idea, right? Why companies are using this approach then?

    If you have like a couple hundred people on board C-level exec can’t really say anything reasonable about vast majority of people in the organization. However leaders have to make some decisions basing on employees value, like firing rotten apples or promoting best candidates for managers.

    This is the point where management is tempted to build an appraisal system which makes it possible to compare people easily, so all these decision can be made basing on hard data. The system ends up as stiff and structured checklist which produces grades in the same categories for each employer.

    And this is utterly wrong.

    Actually I believe you can hardly do worse. This approach not only makes an illusion of producing comparable results but also harms relations between managers and their subordinates since performance reviews following this pattern just suck.

    Do a simple exercise: take a description of a few requirements and send them out to a bunch of managers working in software development teams. Now ask them to judge each feature in a few categories in a scale from 1 to 5. Let them judge difficulty, work consumption, innovativeness and business value. Grab these numbers from managers and compare them.

    You will see that someone hit average of 3,5 and another barely 2,5. You will see how differently people look as specific categories. You will see how vague one-word category definitions are. Basically, you will learn what subjectivity means.

    Now, I have a message for you: people are hell lot more complex than software requirements.

    If you used the same system for people what you would get is a set of top marks for a handful of organization’s gurus, handful of worst grades for a bunch of incompetent slackers and like 90% of random results for the rest of people.

    In uniform appraisal system this is taken as reasonable data which decides on a number of things, starting with promotions and money and ending with general respect. These numbers make or break careers. And yes, I’ve just called this data random.

    But that’s not the worst thing which is introduced by uniform appraisal system. Yes, it can be worse.

    Formalized, homogenous appraisal system degrades performance review to simple mark trade instead of making it an occasion to exchange feedback.

    You get what you measure. If you measure few criteria, and these criteria are uniformed among the organization, you create incentive to fight about better marks, so people would get more money, have better chances for promotion and would be able to boast in front of their colleagues how cool their marks were on the last review.

    There is a side-effect too. This approach creates an incentive for managers to run crappy reviews. Instead of focusing on two-way communication, learning what motivates their people, they just go through a simple script: programming three, communicativeness two, quality four, team work two, creativity five, next please. Hey, this is what the system expects from us, doesn’t it?

    Running performance reviews is pretty damn hard job. I always feel stressed when I’m going to talk about one’s performance, no matter how official or unofficial it is. Yes, it is easier to just go through a number of marks and call it a day, but that’s not the option which works for reviewed people. Unfortunately not everyone understands that, so we should build systems which create incentives for positive behaviors, not the negative ones.

    So while I don’t agree that performance reviews are evil in general, we can hardly think about worse approach in this area than a formalized, homogenous appraisal system which unifies measures among all employees. That’s just not going to work.

  • We Achieved This but I Screwed That

    I was a part of an interesting dialogue:

    – Pawel, tell me about your last success.

    – The last launch went flawlessly which means the way we chose to organize the project proved itself as pretty damn good.

    – OK, and what about your last failure?

    – I feel I can’t get through with ideas on improving the organization.

    Now the good part isn’t really me answering these two simple questions, even though I think it is a great idea to ask your people from time to time about their successes and failures. The good part is something I caught myself at after a while.

    It was our success and my failure.

    And the better part – it is not just about words. It is about the way of thinking. I might have said I had chosen our methodology and probably no one would have noticed. But what you say isn’t as important as what you believe.

    If you just switch words to the right ones you will achieve something important – recognition in front of execs is quite a token of motivation after all. But if you really believe in what you say you’ll achieve much more. You’ll always act as the success was an effect of collective effort, not only when you are in front of senior management. Besides, it was an effect of collective effort, wasn’t it?

    So tell me, what your last success was. And how about your last failure?

  • Performance Reviews Are Dead, Long Live Performance Reviews

    Recent NPR story about (lack of) value in performance reviews caused a stir. Esther Derby reminded her long-time hate relationship with performance appraisals pointing that not only employees but also a lot of managers hate them. What more reviews are tied to merit pay which is also evil.

    Well, I think it is oversimplification. We think performance review and we see corporate environment with multiple levels of management, constant fight for budgets, tough negotiations about rises and likely yearly appraisals which are so outdated that hardly bear any value for employers. If we discuss this kind of reviews, then agreed, they suck. They should be banned and people enforcing them should be forbidden to manage teams for at least 5 years.

    Now, tell me I’m lucky but I had probably just a couple of these crappy appraisals. And hopefully I have performed none of those by myself. By the way if I did it to you, feel free to kick my butt if spot me somewhere.

    Actually I tend to agree more with Scott Berkun who says that it is better not to do performance reviews at all if, and only if, they are done badly. It basically means most of the time we shouldn’t run performance appraisals but I boldly state I can to do better.

    So this is the time I should answer simple question: “How the hell do you do this damned thing?”

    Don’t make it all about money

    To some point I agree with Esther. If performance appraisal is reduced to a discussion about merit bonus or raise it is fruitless at best. Money-related negotiations always suck and this isn’t an exception. If you follow some formalized process you likely have to talk about money too, but then make it as short as possible. It is no fun for both of you so make it quick and move on to more pleasant parts of the ceremony.

    It is your goddamn duty to listen

    I am a chatty guy so this one I should tattoo this on my forehead to remind it to myself every morning when I look into the mirror. Performance review is one of the best occasions to listen what your team mate has to say. Let me guess, you, as a manager, don’t have a lot of one-on-ones with folks from your team. And even if you have, there are people down there who are always omitted. By accident of course. When you run performance reviews you suddenly have to meet every single one of them, so don’t miss this chance. Learn what they want to tell you. Let them talk. Listen. Not everyone will be open but at least give them opportunity to talk.

    Make it more a chit chat than a formal meeting

    One thing I learned during my early years as a manager is that when people are stressed they won’t tell you much. Yeah, that’s an epiphany, isn’t it? The most valuable things I learned about people, about teams and about me as a leader I heard during informal chit chat which I often turn my performance appraisals into. When we have the hard part (money-related) done we can talk more openly. Actually we may discuss your last holidays for an hour if you like. If nothing else I will know that you love hiking next time we meet in the kitchen. But we may also discuss situations when I screwed up as a boss or new technologies you’d like to learn.

    Let them set the rules

    You have different people in the team. There are those who don’t really care. Performance review is something you both have to get through but they don’t give a damn. The money doesn’t matter. Your opinion doesn’t matter. A discussion doesn’t matter either. What then? Don’t waste time of both of you. Say what you have to say and get back to work. But there are also people who want to talk. Let them talk. Listen. Learn. There are people who need a discussion about different things. Be a partner in this discussion. There are people who look for information. Share it. Besides the small part you have to go through, it’s not you who should write the agenda.

    Be open, be transparent

    If you are about to say a bit more than on weekly team meeting would there be a better chance than during one-on-one? If you are about to show your human face would there a better time? If you are about to discuss your motives standing behind tough decisions would you wait for another occasion? Yes, we managers are scared to shit when we share our secrets (or things we think are our secrets). But believe me; we should do it more often. As one of the best game strategies of all time says, if you play fair you will get the same in return. Be honest, be open and you will get exactly the same from your team. Isn’t that a fair deal?

    With these few simple rules I believe I’m able to run performance reviews which people don’t hate. Actually the last performance appraisal I’ve run I’ve started saying “As you already know no bonus money this time, so we can skip the formal part. Now, let’s talk.”

    I think it was pretty good appraisal. And yes, I’ve learned a lot. I’ve learned a lot despite I know the guy pretty long time already.
